如何做好成本控制 佳能公司中国区新任总裁小泽秀树坦言：“利润率提高的秘诀在于成本控制，从研发、设计到生产销售这一系列的过程都做了严格控制，在保证优质产品的同时，把产品成本降下来，从而在激烈竞争的市场中保持了良好的利润。” 那么，企业要做到科学的控制成本，首先就是要正确地认识“成本”的意义，进而才能有效地做到控制成本。 一、成本控制通俗的讲就是“把钱花得恰到好处” 麦肯锡曾这样评价中国企业：“成本优势的巨人却是成本管理上的侏儒”。其实，成本控制是一门花钱的艺术，而不是节约的艺术。如何将每一分钱花得恰到好处，将企业的每一种资源用到最需要它的地方，这是中国企业在新的商业时代共同面临的难题。 传统的成本管理是以企业是否节约为依据，片面从降低成本乃至力求避免某些费用的发生入手，强调节约和节省。而国际公司则认为，以节约成本控制基本理念的企业只是土财主式的企业，他们除了剥削工人和在原材料上大打折扣以外，没有什么过人之处。所以，我们需要学习现代企业应有的成本控制战略及方法。企业要想有长期效益，就只能从战略的高度来实施成本控制。换句话来说，不是要削减成本，而是要提高生产力、缩短生产周期、增加产量并确保产品质量。 单纯地削减成本，把成本的降低作为唯一目标，并不能得到有远见的企业家的赞同。单纯地追求削减成本，一般简单的做法都会考虑降低原材料的购进价格或档次；或者减少单一产品的物料投入（偷料）；或者考虑降低工艺过程的工价，从而达到削减成本的目的。这样是十分危险的，会导致产品质量的下降、企业劳力资源的流失、甚至失去已经拥有的市场。 二、成本控制需要建立科学机制 要做到合理控制成本，该如何做呢？我们来看看跨国企业是如何建立成本控制体系的：第一步：战略目标指导成本控制目标 方向正确等于成功了一半，成本控制也一样。成本控制的目的是为了不断的降低成本，获取更大的利润。所以，制定目标成本时首先要考虑企业的赢利目标，同时又要考虑有竞争力的销售价格。由于成本形成于生产全过程，费用发生在每一个环节、每一件事情、每一项活动上，因此，要把目标成本层层分解到各个部门甚至个人。 1.企业项目分析 各个部门以营销目标导向，进行年度工作的项目立项，列出为实现目标所需要做的各类项目，同时对项目进行任务分解，再对时间、成本、性能每个环节进行分析，对比成本与收益。比如市场部明年为了达到既定的目标，需要完成多少市场宣传及推广的项目，项目逐一分解成任务后，对每个任务所需要的费用进行合理预算，同时对产生的收益进行估算。 2.进行行业价值链分析 行业价值链：是企业存在于某一行业价值链的某个点，包括与上、下游与渠道企业的连接点，如供应商产品的包装能减少企业的搬运费用，改善价值的纵向联系也可以使企业与其上、下游和渠道企业共同降低成本，提高整体竞争优势。 3.竞争对手的价值链分析 竞争对手的价值链和本企业价值链在行业价值链中处于平行位置，通过对竞争对手价值链的分析，可以测算出竞争对手的成本。然后，自己企业与之相比较，就找出了与竞争对手在任务活动上的差异，扬长避短，争取成本优势。 第二步：成本控制四步执行法 1.减少目标不明确的项目和任务
